What is the AI Implementation Canvas?
The AI Implementation Canvas is a structured planning tool designed to facilitate collaborative and cross-functional conversations around any AI initiative. It applies to a variety of AI use cases, whether integrating AI into existing software, purchasing new AI tools, or designing AI-driven experiences from scratch. The canvas helps teams comprehensively plan AI projects by addressing 14 key dimensions grouped into four main areas:
- Strategic Alignment: Ensures the AI initiative aligns with business strategy and process design, assesses organizational readiness, workforce impact (hiring, skills), and regulatory considerations.
- Technology and Experience: Focuses on the technical aspects such as data, technology stack, user experience, workflow integration, and governance compliance.
- Design and Implementation Enablers: Covers experimentation and pilot testing, criteria and considerations for scaling the AI solution, and measurement of usage, impact, and project progress.
- Human-Centered Adoption and Change: Addresses change management, AI literacy and skill development for users and leaders, mitigation of fairness and bias issues, and the impact on social connectedness within the organization and its broader community.
How did the AI Implementation Canvas come to be?
Overall, the AI Implementation Canvas provides a holistic framework that not only guides the immediate AI project but also builds team capability for future AI initiatives.
The AI Implementation Canvas really grew out of my wanting to give people some practical guidance for implementing new technology. My background is in technology and process reengineering, so I’ve always been drawn to how systems, people, and change fit together.
At first, I thought about it as a series of phases, but that didn’t hold up in practice. Implementation work isn’t linear — things overlap, loop back, and keep needing attention all the way through.
I’ve also always believed in using visuals to spark conversation and shared understanding — to create those pockets of focus, energy, and team memory. That’s where the “canvas” idea came from.
It started with nine dimensions (a manageable number!) and grew to fourteen, then sixteen, then back to fourteen once I figured out how to group and simplify things. The clusters loosely follow how organizations tend to work, but not rigidly so.
At its core, the Canvas is really just a tool to help teams ask good questions and listen to each other. Some people literally use it as a map for sticky notes, and others have built it right into their project management tools or project charters.
